The book

Most pilots fail

The ones that work, work because the structure around them is right.

FLAIR is our answer. Foundation, Leverage, Activation, Iteration, Realisation. Five phases, in that order, each one designed to address a specific failure mode we have seen consume budget and trust in real organisations.

The framework was not invented at a whiteboard. It was assembled out of the patterns we kept seeing repeat across our client work, and refined every time something we tried didn’t hold.

Five phases, in that order

Chapter 3
  1. FFoundationThe diagnostic phaseAre we ready? The data, the systems, the processes, the ownership and the cultural posture have to be stable enough to hold what comes next.
  2. LLeverageThe prioritisation phaseWhere does this matter? The discipline of choosing fewer things and pushing them deeper.
  3. AActivationThe build phaseHow do we make it real?Assistants get scoped, designed, tested in shadow mode, and then launched into a real workflow.
  4. IIterationThe maintenance phaseHow does it improve? The cadence of review, feedback and versioning that keeps an assistant useful months after launch.
  5. RRealisationThe long-tail phaseHow does intelligence become infrastructure?Assistants stop being projects and start being part of how the business runs.

Inside

What is in the book

  • The five phases, each with the working artefact that runs it: the Scorecard, the One-Page AI Plan, the Prioritisation Matrix and ROI Calculator, the Assistant Brief, the Iteration Review and the Realisation Maturity Assessment.
  • Three disciplines that cut across every phase: governance and risk, the workforce, and measurement.
  • One worked example. Marlow Partners, a composite professional services firm, followed across eighteen months.
  • A ninety-day starting sequence, and a blank one-page plan on the last page for you to fill in.
Why the order matters

FLAIR is not a menu

Chapter 3
  1. FSkip Foundation, and Leverage becomes guesswork.
  2. LSkip Leverage, and Activation becomes proliferation.
  3. ASkip Activation, and Iteration becomes irrelevant.
  4. ISkip Iteration, and Realisation becomes impossible.
  5. RSkip Realisation, and none of it was worth doing.
